Many people get RevOps added to their job title before anyone defines it. This page uses the analyst and book definitions rather than vendor ones, sets out what the team owns compared with sales ops and marketing ops, and describes the three systems a new RevOps function usually builds first.
What is RevOps?
Forrester defines revenue operations as a function that "unifies and optimizes data, processes, technology, and talent" across the revenue teams. The key word is unifies. Sales ops, marketing ops and customer success ops each optimise their own part of the funnel. RevOps owns the joins between them.
In practice that means one definition of a lead, one record per company and person, one owner for each record, and reports that read the same numbers whichever team asks.
Where did revenue operations come from?
From the friction between separate ops teams. A 2019 Forrester post, "The Revenue Operations Charter Is Born", described a shared set of principles across sales operations, marketing operations, sales enablement and customer success.
Stephen Diorio and Chris Hummel's book Revenue Operations (Wiley, 2022) turned the idea into a model. It draws on more than 1,000 surveys run in 2020 and 2021 and describes six elements and nine building blocks of a revenue operations function. Forrester's 2023 research gives the definition used at the top of this page.
What does a RevOps team own?
The shared layer: data, process, tools and reporting that more than one team depends on. Sales ops and marketing ops keep the work specific to their team.
| Area | RevOps | Sales ops | Marketing ops |
|---|---|---|---|
| Data | Owns definitions, record model and data quality | Keeps opportunity data current | Keeps campaign and lead source data current |
| Process | Owns lead hand-off, routing rules and stage definitions | Runs territory and quota processes | Runs lead scoring and nurture |
| Tools | Owns the CRM and how tools connect | Uses and configures sales tools | Uses and configures marketing tools |
| Reporting | Owns the full-funnel view and the forecast model | Reports on pipeline and rep activity | Reports on campaigns and lead volume |
An illustrative split. Small companies often have one person doing all three columns.
If the table has one person in every column, that person is doing RevOps whatever the title says.
Which three systems does RevOps set up first?
A system of record, a way to keep the data fresh, and routing. Without these three, every later project rests on data nobody trusts.
- CRM as the single record. Every company, person, deal and task lives in one CRM. Inbound forms and outbound replies write to the same objects with the same fields.
- Data refresh. Records are enriched when they enter, with company size, industry and technologies, and segments are re-enriched on a schedule so job changes and company changes do not leave the CRM out of date.
- Routing. Each new lead or reply gets an owner by rule, and the owner is notified where they already work, such as Slack or Microsoft Teams.
A concrete test: a reply to an outbound sequence and an inbound demo request from the same company should land on the same company record, with the same owner, within minutes.
Definitions come from analysts and practitioners rather than vendors. Forrester's 2023 revenue operations research defines the function as unifying data, processes, technology and talent. A 2019 Forrester post describes the original charter across sales ops, marketing ops, enablement and customer success. Diorio and Hummel's Revenue Operations (2022) sets out the six elements and nine building blocks.
How does RevOps keep data in one place?
By deciding where each field is written and letting every other tool read from there. The CRM is the destination. The outreach tool, the enrichment source and the forms are inputs that write into it through native integrations or webhooks.
The rule that holds it together: no team keeps a private copy. If sales works replies in one tool and marketing scores leads in another, the two must sync into the same record in real time, or the full-funnel report breaks. The fewer people who have to log in to the upstream tools, the easier this is to keep.
Leadspicker's onboarding goal is not to get a whole sales team into Leadspicker. It is to get one or two people working in it properly and let the CRM and chat integrations carry the results to everyone else, so most of the team never changes how it works.
Frequently asked questions
What does RevOps stand for?
Revenue operations. It is the function that unifies the data, processes, technology and people behind marketing, sales and customer success.
What is the difference between RevOps and sales ops?
Sales ops optimises the sales team's own tools, territories and pipeline reports. RevOps owns what several teams share: data definitions, lead hand-off, the CRM and the full-funnel view.
What should a new RevOps function build first?
Three systems: the CRM as the single record, a data refresh that enriches records on entry and on a schedule, and routing that assigns an owner and notifies them where they work.
